EDF 2026 | Lessons from the round — the short version
Good ideas are not what gets lost

Looking back at the 2026 European Defence Fund round, almost nothing we saw went wrong at the level of the idea. The technologies were serious and the teams behind them knew their field. What went wrong sat in the space between a good idea and a submittable proposal.

That space is wider than most people expect, and it is where consortia lose time they cannot get back.

A call document sets out what is allowed and how it will be scored. When it is read once at the start and never again, tasks drift into activities the topic does not permit, partners are asked to fill in forms that have nothing to do with the project, and nobody notices until the final stretch.

A proposal written by many hands in many countries becomes one document at the end. Leads that differ between the text and the table, tasks pointing at tasks that were deleted, old titles in the budget file, a partner praised in the narrative but absent from the work plan. An evaluator reads all of it at once and sees the seams immediately.

And money has to match work. An equal split across partners is easy to agree and hard to defend. A budget written for a partner without asking that partner is rarely accurate and almost never raised later.

Then there are the questions that decide everything and are almost always knowable in the first week. Who is established where, and who controls them. Whether the consortium really meets the minimum composition. Whether the required national support is signed. What the funding form obliges each partner to carry.

None of this is glamorous work. It is reading, checking and asking uncomfortable questions early. It is also, in our experience, what separates a proposal that reaches the evaluators in good shape from one that arrives carrying avoidable damage.
